    Should You Repair or Replace Your HVAC System? A Straight Answer

    Most articles on this question are written to sell you a new system. This one is not, so here is the short version first.

    Repair it if the unit is under ten years old, the repair is under a third of replacement cost, and this is the first significant failure.

    Replace it if the unit is over fifteen years old, the repair involves the compressor or the heat exchanger, or this is the third repair in two years.

    The age question

    Air conditioners generally run fifteen to twenty years. Furnaces often go longer, fifteen to thirty. Heat pumps sit at the shorter end because they work in both seasons.

    If you do not know how old yours is, the manufacture date is usually encoded in the serial number on the data plate. Any technician can read it in a few seconds, and you should ask rather than guess.

    The repair cost rule

    The usual guidance is the fifty percent rule: if a repair costs more than half of replacement, replace it. That is a reasonable starting point and it is too simple on its own.

    A better version accounts for what is left:

    Multiply the repair cost by the unit's age. If the result is more than the cost of a new system, replace it.

    A $600 repair on a twelve year old unit gives $7,200. If a new system runs $8,000, repairing is defensible. That same $600 repair on an eighteen year old unit gives $10,800, and you are spending good money on a system that will fail again.

    Repairs that usually mean replace

    Some failures are effectively the end of a system's life:

    • Compressor failure on a unit out of warranty. This is the most expensive single component in the system.
    • A cracked heat exchanger in a furnace. This is a carbon monoxide risk and it is not a repair.
    • R-22 refrigerant leaks. R-22 was phased out and what remains is expensive. A leak in an R-22 system is usually the moment to move on.

    Signs you should be watching for

    • Rooms that used to be comfortable and now are not
    • The system running noticeably longer to reach the same temperature
    • Energy bills climbing without a change in rates or habits
    • Any new noise, especially grinding or a hard click at startup
    • Humidity that feels wrong even when the temperature is right

    None of these are emergencies on their own. Two or more together, on an older unit, usually means you are choosing your replacement timeline rather than the timeline choosing you.

    The thing nobody tells you

    The worst time to make this decision is during a failure in July, when you have no leverage, no time to get quotes, and a house that is ninety degrees.

    If your system is over twelve years old, get it inspected in the spring or fall. Ask directly what its remaining life looks like. A planned replacement is typically cheaper than an emergency one, and you get to compare more than one quote.
